What's a document workflow?
IBM says a document workflow aims to name who does each step, to help track the work and who's in charge.
Choose one document you want to trace, such as a draft service sheet. Start where you receive the request. Ask who writes the first draft, who checks it and who can approve the final file.
Keep the scope small enough to draw on one page. If you haven't picked the work yet, use the one-page task inventory to choose a task with a clear end point.
IBM gives a sample for marketing work that would name who writes it, checks its text and design, and has a role in sign-off. Ask the people who touch your file to walk through it with you.
Use these steps to make the first sketch:
- Name the starting file or request. Note where it arrives and who takes it first.
- List the details needed to start a draft. Ask who can supply each missing detail.
- Draw an arrow to the person who writes it. Beside the arrow, note which file they should use.
- Add separate stops for review and approval. Write down what each person should check.
- Mark where the approved file should go. Name the person who will put it there.

Example
For a service sheet, try a sketch like this and replace the roles with names:
Request received → Writer drafts the sheet → Service owner checks details → Approver signs off → File owner stores the approved version.
Missing service detail → Return to the person who sent the request → Resume the draft after they answer.
Ask whether each arrow has a clear reason to move forward. Which details must be present? Which version needs approval? What should the next person do if the file isn't ready?

How do you create a document management workflow?
Write down what each person receives, what they check and where they send the file next. Give missing details their own return path before you plan any automatic step.
Copy this table and fill it in for your chosen document. Name the person in charge of each step. In ‘Send next to’, write the next person's name or the folder where the file belongs.

For the return row, name who should ask the question and where to keep the file while you wait. Choose the step to resume after the answer arrives. Ask whether that answer calls for a fresh review of the draft.
Use this check:
- Can the next person find the exact file they're meant to use?
- Have you named the details needed before drafting starts?
- Does each reviewer know which parts to check?
- Is approval tied to a named version?
- Who receives a file that fails a check?
- Where should the approved file be stored?
- Who checks that the stored file matches the approved version?
Example
Leave a return note that names the gap:
Hold the service sheet draft. The request doesn't say which services to include. Ask the request owner for that list, then return the file to the writer. Send the revised version through review before approval.
Walk a sample request through your map with the people you've named. Try a request with a missing detail as well as a complete one. Record where someone needs more guidance, then revise that step. Circle one step you'd like to automate. Beside it, write what should start it, what it should return and where it must wait for a person. Ask a provider to confirm whether it can follow that route.
