How do you automate business workflows with AI?

Add a route for problems in these steps:

  1. Pick a step to examine. Write its required input and what you expect to see when it's done.
  2. Choose when to hold the step. Ask what should happen if the input is missing, you can't check the result or the step reports a failure.
  3. List the work that must wait. Include any later task that needs this result before it can proceed.
  4. Choose who gets the problem. Tell that person where to find the input, the draft and any error message.
  5. Ask the reviewer to choose the next action: try again, correct the work by hand or return it to the person who supplied it.
  6. State what must be checked before resuming. Ask what may already have happened and which next action is safe to approve.

Don't assume that nothing happened because a step reported a failure. Ask the reviewer to check the relevant records before approving another attempt. Leave the work on hold if they can't confirm its state.

Example

For a failed step that saves a draft supplier request, try a review note like this:

Hold the next step. Check whether the draft supplier request was saved before trying again. If it's already there, compare it with the source notes and record what still needs doing. Don't send anything until I've checked it.

Keep the note with the work it refers to. Name the person who must approve sending when you adapt the note.

How do you manage AI agents?

Keep a list of work that needs review, with a named person responsible for each item. Ask that person to record the problem, the next action and who must approve work before it resumes.

Choose where your team will keep that list. For each held task, fill in these review notes:

Assign a backup reviewer too. Ask them to read the same notes before acting if the first person is away. Keep questions about the work beside the task, rather than leaving the next person to search separate messages.

Use this check before releasing a held task:

  • Have I found the original input and the result being checked?
  • Have I confirmed the last action that finished?
  • Could another attempt repeat a change that's already been made?
  • Have I resolved the reason for the hold?
  • Which exact step should run next?
  • Who approved that step, and where is the decision recorded?

If the evidence is still unclear, keep the task in review. Write what you need to find out and who will find it. If you finish the task by hand, record that choice and check for any queued action before allowing more work to run.
